The neuroscience of the leadership summit: creating the conditions for real behaviour change
Leadership summits are significant investments. But research into how the brain learns, retains information and changes behaviour suggests that the way most are designed works against the very outcomes they're trying to achieve. Here's what the neuroscience tells us

The gap between inspiration and change
Most organisations have experienced it: a leadership summit that generates genuine energy in the room, only for that energy to dissipate within days of everyone returning to their desks. The presentations were strong, the facilitators engaged, the venue impressive. So why didn't more change?
The answer, increasingly, lies in neuroscience. Professor Paul Howard-Jones, professor of neuroscience and education at the University of Bristol, spoke at a recent Outsourced Events thought-leadership evening about how the brain processes, retains and acts on new information. His findings point to a set of conditions that are essential for real learning and behaviour change and that are routinely absent from even the most well-intentioned leadership events.
Understanding these conditions doesn't just improve the experience of a summit. It materially changes what happens afterwards.

Why psychological safety isn't a soft issue
Howard-Jones was clear that fear and anxiety are among the most powerful inhibitors of learning. When the brain perceives a threat; social, reputational or otherwise, it diverts cognitive resources away from higher-order thinking and towards self-protection. Working memory becomes overloaded, and the capacity to engage with new ideas, take intellectual risks or commit to change shrinks dramatically.
In a leadership context, this has significant implications. Summits that position leaders as the recipients of strategic direction from above, without genuine space for dialogue, challenge or uncertainty, create exactly the conditions in which anxiety rises and openness closes. The room may look engaged. But cognitively, many participants will be in a defended rather than receptive state.
Creating psychological safety, through small-group formats, genuinely open agendas, visible permission to disagree and explicit acknowledgement of uncertainty from senior leaders, isn't a facilitation nicety. It's a neurological precondition for the summit achieving anything lasting.

What this looks like in practice When Kimberly-Clark brought together 90 global leaders from their newly formed IFP division for their first-ever Leadership Summit in London, the brief to Outsourced Events was to transform organisational complexity into a unified vision. The design deliberately prioritised peer exchange and genuine dialogue alongside strategic content, creating the psychological conditions for leaders to engage with the vision as participants rather than audience members. The result exceeded all strategic expectations and produced the unified leadership alignment the organisation needed. |
The enactment effect: why doing beats listening
One of the most robust findings in learning neuroscience is what Howard-Jones described as the enactment effect: the brain's memory and understanding of something improves significantly when we physically do it rather than hear about it. This is because the brain evolved to convert sensory information into action, and physical interaction with content engages far more neural pathways than passive reception.
For leadership summits, this means that the balance between presentations and active formats matters enormously. A day structured around keynotes and panel discussions , however high quality, will produce far lower retention and follow-through than one that builds in genuine application: working sessions where leaders tackle real strategic problems, scenario exercises where they make decisions, or planning processes where they physically map out what they will do differently.
The goal isn't to fill the agenda with activities for their own sake. It's to ensure that the most important ideas are met with action, not just attention.
Visualisation and the problem of abstract strategy
A recurring challenge in leadership events is the gap between strategic vision and personal relevance. Leaders may intellectually understand the direction of travel, but if they can't concretely imagine what it means for them and their teams, the likelihood of sustained behaviour change is low.
Howard-Jones' research on visualisation offers a direct answer to this. People are significantly more likely to act on something they can see and imagine than something they can merely describe. This engages parts of the brain linked to future planning and decision-making, and it can be deliberately activated through event design.
Scenario-based exercises, future-state mapping, customer journey simulations and even physical prototyping of new ways of working all serve this function. They make the abstract concrete, and the distant feel proximate, reducing what Howard-Jones called psychological distance and materially increasing the chance of follow-through.

Dopamine, novelty and sustaining energy across the day
Leadership summits often follow a predictable arc: high energy at the start, flagging attention after lunch, and a closing session that few will remember clearly. This isn't a discipline problem, it's a neurological one.
Howard-Jones explained that the brain's reward system, fuelled by dopamine, is activated by novelty, choice and the possibility of reward. Predictable formats, the same room, the same talking-head dynamic, the same structure repeated across sessions, produce diminishing returns in terms of engagement. The brain habituates quickly to the expected.
Introducing genuine novelty into a summit programme - a surprising format, an unexpected voice, a moment of genuine creative challenge, or even a well-designed physical change of environment, reactivates the reward system and restores attentional engagement. This isn't about entertainment; it's about maintaining the cognitive conditions in which learning and behaviour change are possible.

• Does the agenda create genuine space for dialogue and psychological safety, or does it position leaders primarily as an audience?
• Are the most important strategic ideas met with active application, working sessions, scenario exercises, planning processes - rather than just presentation?
• Does the programme help leaders visualise what change looks like in their specific context, or does it stay at the level of organisational abstraction?
• Are there deliberate moments of novelty and surprise built into the day to sustain dopaminergic engagement?
• Is there a structured process for turning summit commitments into concrete actions before people leave the room?
